Value Creation Through Leadership

How C-suite and board hires raise exit value, and how the wrong ones erode it

Every value creation plan rests on the people asked to deliver it. Sponsors can model the margin gains, the add-on acquisitions and the exit multiple, but the CEO, the CFO and the board decide whether any of it happens on time. Phoenix Search hires those leaders into private equity backed businesses, and we see at close range how much of the eventual exit value depends on getting them right.

The data says leadership change is now the norm, and that unplanned change is expensive. According to the AlixPartners 11th Annual Private Equity Leadership Survey, published in March 2026:

  • 65% of PE firms report CEO turnover during the holding period, and only 9% say their firms rarely replace CEOs.
  • 83% of PE executives say unplanned CEO turnover lengthens holding periods, and nearly half say it reduces returns.
  • 27% of PE executives say the number of underperforming assets in their portfolios has increased year over year.
  • Nearly half of respondents say finding buyers is difficult, extending holding periods and increasing pressure on operational performance.

When exits take longer and buyers are harder to find, the quality of the management team becomes part of the price.

How the right hires create value

The plan starts on day one. A CEO or CFO in place at or shortly after completion means the first 100 days go on delivery, not on a search. We start searches during the deal process where possible and build notice periods into the timetable.

The CFO protects and proves the value. Cash discipline, ownership of the numbers behind the investment case, and a finance function ready for a sale, a recapitalisation or a continuation vehicle at short notice. Buyers price certainty, and the CFO supplies it.

The board adds challenge buyers can see. An experienced chair and non-executive directors with sector and exit experience strengthen governance through the hold and give buyers confidence in how the business is run.

Teams are designed, not accumulated. Leaders chosen to complement each other move faster than a collection of individually strong hires. Around four in five of our US placements formed part of multi-hire team builds, and the pattern holds in Ireland and the UK.

The equity story has a credible team behind it. At exit, buyers back management as well as the numbers. A team that has delivered the plan, and wants to stay, is worth more than one in transition.

When leadership hiring goes wrong

A mis-hire in a PE backed business costs more than the fees and the severance. Replacing a mis-hired leader typically costs a multiple of their annual package once lost momentum is counted: a restarted search, a stalled plan, a nervous management team and an equity story that has to be rewritten before exit.

Timing makes it worse. Leadership changes tend to cluster in the most sensitive parts of the hold, after a deal closes or as an exit approaches, exactly when a buyer or lender is watching most closely.

What it looks like when it works. In one engagement, Phoenix was retained to design and deliver a senior US team for an Irish business services platform serving private equity and hedge fund clients: a head of sales, commercial directors, enterprise account managers, controllers and a senior compliance officer, each supported by compensation benchmarking and executive assessment. The go-to-market team we scaled supported growth from $5 million to $15 million in revenue within twelve months.

How we reduce the risk:

  • We start from the value creation plan and work back to the leadership it needs.
  • We map the market for leaders who have delivered a comparable plan, not just held a comparable title.
  • We pair interviews with executive assessment and psychometrics on senior appointments.
  • We benchmark compensation and equity so offers land at market and incentives line up with the exit.

Frequently asked questions

When should a sponsor start a leadership search?

As early as the deal allows. Where a new CEO or CFO is part of the investment case, starting during the deal process means the leader can be in place at or shortly after completion, rather than months into the hold.

What does a bad leadership hire cost a PE backed business?

More than the package. Once a restarted search, lost momentum and a longer hold are counted, replacing a mis-hired leader typically costs a multiple of their annual package. AlixPartners research found 83% of PE executives say unplanned CEO turnover lengthens holding periods.

Do you hire chairs and non-executive directors for PE backed boards?

Yes. We search for chairs and non-executive directors with the sector, governance and exit experience a sponsor-backed board needs.

How do you assess candidates beyond interviews?

Our search process pairs market mapping with executive assessment and psychometrics, so the shortlist is tested against the plan and against the team the leader will join.
